All plausible. None backed by a clear analysis of where the biggest drop-off actually is and how much revenue each fix would recover. So the team picks the hypothesis that's most exciting to test — usually the redesign, because redesigns feel like progress — and spends four weeks on an A/B test that may or may not reach statistical significance.

Meanwhile, a simpler problem sits unnoticed: mobile users can't see the Add to Cart button without scrolling on half your product pages. No test needed. No redesign needed. A CSS fix that takes 20 minutes and affects 38% of your traffic.

Why CRO Becomes a Time Sink

Testing without triage. A/B testing is valuable when you're testing the right thing. When you test random hypotheses because "we should always be testing," you burn dev cycles on experiments with small potential upside while ignoring known issues with large certain upside. The fix-first-test-later hierarchy gets inverted.

The interesting problem wins. Redesigning the checkout flow is a more compelling project than fixing button visibility on mobile. It involves strategy meetings, wireframes, design review, and a satisfying before/after comparison. The CSS fix involves one line of code and no meetings. Guess which one gets prioritized when the team allocates sprint capacity.

Sunk cost on running tests. An A/B test has been running for three weeks. Results are inconclusive. The statistically responsible thing is to stop it. The emotionally comfortable thing is to extend it — "maybe we need more traffic." Three more weeks pass. The result is still inconclusive. Six weeks of test runtime, and the team has learned nothing actionable while three higher-impact issues sat in the backlog.
